Four-Phase Implementation Framework
Every WeSoar implementation follows a structured four-phase methodology designed for regulated industries where governance, change management, and security reviews are non-negotiable.
Phase 1: Discovery & Design (Weeks 1–2)
Stakeholder alignment workshops, current-state process mapping, integration architecture design, data mapping and migration planning, security review and sign-off, and success criteria definition. Deliverables: Solution design document, integration architecture, data migration plan, project charter.
Phase 2: Configure & Build (Weeks 3–5)
Platform configuration against design specifications, SSO/SAML integration with identity provider, HRMS integration setup (Oracle HCM, SAP SuccessFactors, Workday), skills taxonomy configuration, role and permission setup, and bilingual content configuration (Arabic/English). Deliverables: Configured environment, integration test results, UAT plan.
Phase 3: Validate & Train (Weeks 6–7)
User acceptance testing with HR stakeholders, security penetration testing (on-premises), performance and load testing, administrator training, end-user training (train-the-trainer model), change management communications. Deliverables: UAT sign-off, training materials, go-live readiness assessment.
Phase 4: Launch & Optimize (Weeks 8+)
Phased go-live (pilot group → full rollout), hypercare support period (4 weeks post go-live), adoption monitoring and intervention, optimization recommendations based on usage analytics, quarterly business review cadence. Deliverables: Go-live confirmation, adoption report, optimization roadmap.

Governance Model
Every implementation includes a joint governance structure with defined roles: Executive Sponsor, Project Manager, Technical Lead, Change Management Lead, and Security Officer from both WeSoar and the client organization.
